What a £45k SDR Actually Costs You (The Full Math No One Runs)

£45,000 a year. That's the base salary a UK founder pencils in for their first SDR hire. Clean, easy to sign off, easy to budget. It's also the most misleading line in the whole plan, because the base salary is the smallest part of what an SDR actually costs you.
I've built outbound from zero as a VP Sales and I now run done-for-you GTM for founders. I've sat on both sides of this hire. So let me run the math nobody puts in the spreadsheet.
A £45,000 SDR realistically costs a UK business £70,000 to £90,000 in the first year once you add employer National Insurance, the software stack, management time, and a ramp period where they book almost nothing. Spread over their average 16-month tenure, you're paying for about 12 productive months. That's the real price.
The number nobody puts in the spreadsheet
Base pay for a UK SDR runs roughly £28,000 to £38,000, with London adding a 15-20% premium and strong enterprise reps clearing £70k on OTE. Fine. Now add the rest.
Employer National Insurance and pension. A laptop and a desk. Then the outbound stack every rep needs to function: a data provider, a sequencer, a dialer, LinkedIn automation, enrichment. That's another £8,000 to £15,000 per seat, per year. Add the slice of a manager's week spent coaching, listening to calls, and rebuilding sequences.
Stack it up and a £45k hire lands somewhere north of £70k fully loaded. Some UK analyses put the all-in figure closer to £104,000 per head once tooling and overhead are counted properly.
Ramp is a cost, not a warm-up
Here's the part that quietly wrecks the ROI. The Bridge Group's 2025 data puts average time to a first qualified meeting at 3.2 months and full quota productivity at 5.5 months. In complex SaaS, ramp has stretched closer to 5.7 months.
Read that again. You pay full freight for roughly half a year while the rep books next to nothing reliable. At ~£5,800 a month all-in, that's nearly £29,000 spent before a single dependable meeting lands on the calendar.
Then the 16-month clock starts
Average SDR tenure sits around 16 months. Turnover across B2B SDR teams runs 34% to 45% a year, the highest churn of any sales role, and about 20% of new SDRs quit inside 90 days, before they've even ramped.
So the cycle is: ramp for five months, get maybe eleven productive ones, then they promote out or leave and you start again. You're not buying a rep. You're renting a revolving door and paying the recruitment fee every time it spins.
Here's what most people get wrong
The mistake isn't the salary. It's treating the SDR as the system.
A working outbound engine is mostly infrastructure: warmed domains, healthy inboxes, clean data, sharp positioning, tested sequences. The rep sits on top of that. Yet founders hire one person to fix what is really a systems problem, hand them a laptop and a quota, and wonder why one human can't manufacture pipeline out of a cold domain and a generic pitch.
One person is the most expensive and least reliable layer to fix first.
The math I run with founders now
When someone asks whether to hire, I put the two options side by side.
A hire: £70k+ fully loaded, five months to ramp, 16 months before you're rehiring. A done-for-you outbound system: a fixed monthly fee, live in your stack in about two weeks, no NI, no ramp, no churn to manage.
Across our campaigns, a warmed setup of 30 inboxes hit a 6% reply rate on a cold HVAC campaign, in weeks, not quarters. That's the kind of number a solo SDR rarely touches in their first month. If you want the full breakdown of how that model works, I wrote it up in what an AI SDR agency actually does.
When a human SDR still wins
This isn't automation-solves-everything. A human hire is the right call when you're selling high-ACV enterprise deals that need real relationship work, when you already have a strong sales manager and a proven playbook, or when your motion depends on nuanced, multi-threaded conversations.
But if you can't yet describe your ICP and your message in one clean sentence, a hire won't rescue you and neither will software. Fix the positioning first. That's the whole point of building an AI GTM strategy that books meetings on autopilot.
So what should you actually do
Before you post that £45k job, run the real number: fully loaded cost, ramp, and tenure. If the honest total scares you, that's useful information. FAQ
How much does an SDR cost in the UK?
Base salary runs about £28,000 to £38,000, with London and enterprise roles higher. Fully loaded, once you add employer NI, tooling, and management, most UK SDRs cost £70,000 or more in year one.
What's the fully loaded cost of an SDR?
Fully loaded means base plus National Insurance, pension, the software stack (data, sequencer, dialer, enrichment), equipment, and a share of management time. That typically adds 60-100% on top of base pay.
How long does an SDR take to ramp?
The Bridge Group's 2025 data puts first qualified meeting at around 3.2 months and full quota productivity at about 5.5 months, longer in complex SaaS. You pay full salary through all of it.
What's the average SDR tenure?
Roughly 16 months. With turnover of 34-45% a year and 20% of new SDRs leaving inside 90 days, you get only about a year of full productivity before rehiring.
Is it cheaper to outsource SDRs or hire in-house?
For most early-stage teams, a done-for-you system is cheaper and faster than an in-house hire once you count ramp and churn. In-house tends to win for high-ACV, relationship-led enterprise motions.
Can AI replace an SDR?
AI can replace most top-of-funnel SDR work: prospecting, personalisation, sequencing, and follow-up. It doesn't replace a skilled human on complex, multi-threaded enterprise deals.
How many meetings should an SDR book per month?
A ramped SDR typically books 8-15 qualified meetings a month depending on ICP and deal size. In the ramp period that number is far lower, which is why the cost math matters.
When should I hire an SDR instead of using a done-for-you system?
Hire when you already have clear positioning, a proven playbook, and a manager to coach the rep. If those aren't in place yet, fix the system before you add a person to it.
