I watched a founder in Manchester post an SDR job ad on a Tuesday. By Friday he had 180 applications, a shortlist of six, and a spreadsheet that told him the hire would pay for itself in ninety days.

He was wrong about the ninety days. Not because the person was bad. Because he'd priced the role like it was just a salary.

Hiring an SDR in the UK looks simple on the surface and gets expensive underneath. The job ad says £38k to £45k base. The real number you're committing to is close to double that in year one, and it comes with a coin-flip on whether the person is still at their desk by the time they finally get good.

Here's the math I wish more founders ran before they hit publish on that post.

What a UK SDR actually costs

Start with the honest baseline. UK SDR base salary sits around £39,500 on the latest benchmarks, and median on-target earnings land near £59,600 once commission is in the mix. That OTE is a target, not a promise: only about two-thirds of UK SDRs hit quota in a given year.

Now add the parts that never make the job ad. Employer National Insurance and pension. A laptop, a dialer, a data tool, an email-warming stack. Onboarding time from you or a manager who could be selling instead. Stack it up and a fully loaded UK SDR seat runs comfortably past £70k in year one before they've booked a single qualified meeting on their own.

And that's the part most founders quietly skip: the ramp.

The number nobody puts on the job ad

Average SDR ramp is about 3.2 months. In SaaS it's crept up to 5.7 months. So for roughly the first quarter, you're paying full freight for someone who's learning your product, your ICP, and your objection handling on your dime.

Then look at how long they stay. Average SDR tenure is 14 to 16 months. Annual turnover runs around 34%, roughly triple the churn of most other roles. Do the subtraction and you get about 12.8 months of genuinely productive output per hire before the cycle resets and you're recruiting again.

Here's what most people get wrong. You think you're buying a year of booked meetings. You're actually buying nine or ten productive months, minus a rehiring gap, wrapped around a salary that runs whether the pipeline moves or not.

One hire is a bet. It either works brilliantly or it quietly burns £70k and four months of your attention while you figure out it wasn't going to work.

When hiring an SDR is still the right call

I'm not anti-hiring. I built a GTM function from zero as a VP Sales, and some of that was hiring reps. There's a version of this where the hire is obviously correct.

  • You already have a manager who has actually run an SDR team, not just been one.
  • You have a message and a list that convert. You've booked meetings yourself and you know why they said yes.
  • Your pipeline problem is capacity, not clarity. You need more of a motion that already works.

If those three are true, hire. A good SDR with a proven playbook and real coaching is one of the best returns in sales.

If they're not true, an SDR will spend your money learning the things you should have nailed down first. You'll pay a junior person to discover your positioning by trial and error, and you'll call it a hiring problem when it was a clarity problem.

The alternative most founders don't cost properly

Before you post the ad, price the other option honestly too.

A done-for-you AI outbound system doesn't ramp for three months and doesn't quit after sixteen. So, hire or not?

Run the year-one number, not the base salary. Ask whether your problem is capacity or clarity. If it's capacity and you have a proven playbook, hire and coach hard. If it's clarity, fix that first, and let a system carry the volume while you do.
