Done-for-You Outbound: What You're Actually Buying

Most founders who ask me about done-for-you outbound think they're buying meetings. They're not. They're buying back the 40 hours a week nobody on their team wants to spend on inbox warmup, list scrubbing, and reply triage.
I've run outbound both ways. A good in-house rep grinding through a sequencing tool, and a fully managed system sitting on top of the same data. The managed version won. Not for the reason most vendors put on their landing page.
So what is done-for-you outbound?
Done-for-you outbound is a service where an outside team runs your whole cold outreach engine: building the list, warming the inboxes, writing the copy, sending sequences across email and LinkedIn, and working the replies, so booked meetings show up on your calendar. You approve targeting and messaging. They own the execution and the infrastructure underneath it.
What most people get wrong about it
Here's what most people get wrong. They treat outbound as a copywriting problem. Write a cleverer first line, get more replies. So they buy a service, judge it on the subject line, and churn in month two when the clever email doesn't print pipeline.
Outbound is a deliverability problem first and a copywriting problem a distant second. The best email in the world does nothing from a domain that lands in spam. Before a single word matters, someone has to warm domains for weeks, spread sends across dozens of inboxes, keep bounce rates down, and rotate as reputation shifts. That unglamorous part is what you're paying someone else to own.
One of our HVAC clients had an in-house rep sitting at 1.8% replies. The industry average hovers around 3%. We ran 6% on the same market with a similar offer. The copy wasn't the variable. The infrastructure was.
What you're actually paying for
Strip away the pitch and a real done-for-you setup hands you four things a fresh hire can't give you on day one.
- Warmed sending infrastructure. Roughly 20 to 30 inboxes across secondary domains, aged and warmed so you can send at volume without torching your primary domain.
- A live data and enrichment stack. Lists built from real signals like hiring, funding, and tech changes, not a stale CSV bought off a database.
- Copy that gets tested, not admired. Several angles running at once, killed or scaled on reply data every week.
- Reply handling. A person reading, sorting, and routing responses to your calendar instead of a rep checking a shared inbox twice a day.
You can build all of this yourself. It takes months and someone who has done it before. That's the trade you're weighing.
The math nobody runs before they hire
A single SDR looks cheap until you add the parts that don't show up on the offer letter. Average SDR tenure sits near 16 months, with about 3 months of ramp before they're fully productive, and closer to half a year at SaaS companies.
So you pay full freight for a quarter or more before pipeline shows up, and roughly four in ten software reps still miss quota once they're ramped. Lose that rep and the replacement cost runs well into six figures per seat over a few years, once you count recruiting, ramp, and lost pipeline.
Done-for-you outbound changes the shape of that spend. No ramp. No recruiting cycle. No single point of failure who quits in month 14 and walks out with the playbook.
When it beats hiring, and when it doesn't
It isn't always the answer. Here's the honest split.
Pick done-for-you when:
- You need pipeline in weeks, not two quarters.
- Your ICP is clear and you can describe a good-fit account in a sentence.
- You'd rather approve work than manage a junior rep.
- You've never built deliverability infrastructure and don't want to learn on your own domain.
Hire in-house when:
- Your motion needs deep product knowledge on the very first call.
- Deals are long, relationship-heavy, and technically complex.
- You already have a GTM leader who can build and run the system in-house.
How to spot a real operator from a lead-list reseller
Most agencies are a thin layer over the same tools you could buy yourself. Three questions separate the operators from the resellers.
- Ask who owns deliverability. If they can't explain domain warming and inbox rotation in plain English, walk.
- Ask what happens in week one. A real operator audits your offer and targeting before sending anything. A reseller starts blasting on day two.
- Ask how they use your stack. You want a partner who lives in your systems with full access and no lock-in, not one holding your data hostage on their platform.
The good ones sound less like a SaaS demo and more like a sales leader who has been in the trenches. Because they have.
Frequently asked questions
How much does done-for-you outbound cost?
Most credible setups run a few thousand a month, below the loaded cost of a single SDR. You're paying for the system and the operator, not a headcount. See our pricing for how we scope it.
How fast do meetings start landing?
With warmed infrastructure ready, first replies come in the opening couple of weeks. Steady meeting flow usually settles around week four to six, once copy and targeting have a few rounds of reply data behind them.
Is cold outbound still worth it in 2026?
Yes, when it's done well. Inboxes are noisier and average reply rates have slipped, but signal-based, tightly targeted outbound still books meetings that ads and content can't. The bar is just higher than it was two years ago.
Will it hurt my domain reputation?
Not if it's run right. Sending from separate warmed domains and inboxes instead of your primary is the whole point. A team that skips that step is the risk, not the channel itself.
Do I lose control of my messaging?
No. You approve the ICP, the offer, and the copy angles. The team executes and iterates inside those guardrails and shows you the reply data as it comes in.
Can this replace my whole sales team?
No, and anyone claiming it can is selling you something. It replaces the top-of-funnel grind of sourcing, sending, and first touch, so your closers spend their time in conversations instead of spreadsheets.
How is this different from an AI SDR agency?
Same family. "AI SDR agency" describes the tooling; "done-for-you outbound" describes the deal. More on the tooling side in what an AI SDR agency actually does.
Where to start
If you're weighing a fifth sales hire against a managed system, run the numbers before you post the job. Map your loaded cost per rep, your ramp window, and how many months you can wait for pipeline. The full breakdown lives in what a £45k SDR actually costs you.
If you want a second set of eyes, I'll audit your current outbound and targeting for free and tell you straight whether done-for-you fits or you're better off hiring. Book a GTM audit and bring your numbers.
